For years, security teams have structured their initiatives around one core idea: mastering identities leads to mastering risk. Staff sign in through identity providers. Service accounts link different platforms. API keys allow workloads to communicate with cloud resources and databases.

The players involved used to be fairly consistent. Consequently, identity security and governance approaches developed around that consistency. Today, that foundation is shifting.

AI agents appeared in businesses without much notice, condensing discussions, composing messages, and assisting staff with locating data. Most security groups initially paid little attention. They seemed like efficiency aids, which matched their initial role.

Organizations then began linking these agents to key business platforms including Salesforce, Snowflake, GitHub, Jira, live databases, and cloud setups. They now pull details, activate processes, modify entries, author and release code, plus perform operations across numerous environments.

This occurs sometimes under human direction, sometimes independently, and sometimes in situations where the distinction remains unclear.

Consequently, AI agents exceed the role of simple utilities. They function as identities, yet most companies lack dedicated security and governance frameworks to handle them.

The situation repeats across firms. A fresh identity tier emerges atop current systems, often missing the safeguards identity groups have refined over the past ten years. One group might build an agent, another might employ it, five separate apps could connect to it, and it might operate using credentials meant for unrelated tasks.

It received extensive permissions quickly because a team required functionality without causing delays. The outcome is an expansion of high-access, low-oversight entities that security groups struggle to catalog, much less manage.

Per a 2026 CSA survey commissioned by Token Security, 82 percent of organizations identified at least one AI agent built without input from security, IT, or governance groups during the prior year, while 41 percent encountered this repeatedly.

The security discussion has veered off course here. Much focus on AI security centers on model concerns like prompt injection, jailbreaks, and unreliable results. Although relevant to the agentic AI landscape, these elements fail to cover the full scope security teams require. The key question remains what the agent can reach.

An agent limited to public docs carries a small impact zone. One tied to customer data, code repositories, financial tools, and elevated cloud rights presents a far greater issue.

A flawed prompt, breached session, harmful add-on, or faulty integration can convert an overprivileged agent into a route for data leaks, harmful actions, or movement across systems never intended for linkage.

This extends past theory. Sixty-five percent of organizations faced a security event tied to an AI agent in the past year, and 61 percent noted sensitive data exposure or mishandling as a consequence.

Establishing control begins with visibility. Security teams require AI agent discovery and inventory that goes past basic names and platforms to address meaningful queries.

Who manages this agent? Who can activate it? Which systems link to it? Which credentials does it employ? What actions can it perform such as reading, writing, deleting, or executing within each connected application?

This proves challenging because the scope stays hidden. A security team may recognize a sales helper in an AI platform yet miss its use of a Snowflake service account holding admin rights. They might note a coding agent on developer machines without grasping the secrets, code stores, and pipelines it can access.

The agent forms only part of the view. The full exposure involves everything reachable through the agent's identities.

The next element involves purpose. Security and governance for AI agents cannot rely solely on permissions. It must factor in the agent's goal. A sales preparation agent requires only read rights to CRM entries. It needs no ability to remove database tables.

A finance process agent should access invoices solely for reading. It must lack rights to generate new privileged accounts. Grasping an agent's intended function allows assessment of whether its permissions align with that function. In current practice, alignment rarely holds, and this mismatch represents the core risk, which grows through drift in least-privilege policies.

With intent clarified, enforcement follows. Permissions can align to the agent's real purpose, overprivileged service accounts can be fixed, unused credentials can be updated or eliminated, and risky links can be blocked prior to incidents.

Many teams stumble because this process never ends. An access review or audit may suggest advancement, yet it delivers only a snapshot and an illusion of safety. Agents evolve, directives shift, user groups change, and connections grow.

An agent beginning as a focused internal aid can gradually link to systems outside its original design, not from poor choices but from absent monitoring during expansion.

Therefore, governance must operate continuously to detect agents accessing apps beyond their typical scope, employing unexpected credentials, or performing actions mismatched to their purpose.

Companies that thrive with AI will avoid blocking agents outright. Success will come to those rendering agents manageable while encouraging secure AI progress. This requires treating agents as primary identities equipped with ownership, access, behavior, risk, and lifecycle oversight.

AI agents are turning into privileged internal actors. Security and identity efforts must advance to prevent these actors from forming unseen attack routes.
