Ukrainian President Volodymyr Zelenskyy's unexpected removal of his reform-minded defense minister has triggered widespread concern across the country, even as Kyiv gains fresh battlefield momentum.

Defense industry sources called the ouster of 35-year-old Mykhailo Fedorov after only six months in the role a serious setback for Ukraine's fast-growing military technology sector, warning of longer-term difficulties ahead.

A representative from a Ukrainian defense technology firm, identified only as Anton, noted that Fedorov had championed innovation, ambitious targets, and bold field operations that strengthened Zelenskyy's position.

Anton added that Fedorov acted proactively to overhaul weapons development, tactics, and military doctrine, meeting current operational shortfalls while laying groundwork for future advantages.

A reformist approach to a grinding war

Fedorov, who earlier led Ukraine's digital transformation ministry and brought a Silicon Valley mindset to defense, took the defense post in January.

He moved quickly to modernize the armed forces by expanding drone use, revising contracting rules, and improving transparency and efficiency in procurement and industry development.

Russia's invasion has made Ukraine a leading center for robotics and unmanned systems, with hundreds of firms now producing drones and electronic warfare tools, many eyeing export markets.

Under Fedorov, companies experienced clearer government procurement processes, Anton said, describing cooperation with the ministry as professional and effective in ways previously unseen.

Fedorov also adapted the sector to an increasingly autonomous battlefield. Ukrainian units have since intensified long-range drone attacks on Russian energy sites and logistics hubs, boosting Kyiv's confidence.

Manufacturers view recent Ukrainian successes as direct results of Fedorov's drone-focused strategy. The chief executive of robotic systems firm Ark Robotics credited policies for rapid fielding, simplified buying, and real-time feedback that sped up technological gains.

Losing the pace of innovation

Fedorov's push for swift change and distributed innovation sometimes conflicted with the more traditional military hierarchy led by Gen. Oleksandr Syrskyi, a tension Zelenskyy acknowledged.

Zelenskyy left Fedorov out of a broad cabinet reshuffle last week. The former minister stated he was removed and turned down an advisory post, though his future role remains unclear.

The decision sparked confusion and frustration among civilians and troops alike, while raising alarms in the defense industry about shifts in procurement and production priorities.

One manufacturer said Fedorov ensured only proven, effective gear reached the front lines and fostered competition that improved quality and lowered costs. They fear a return to rigid, centralized oversight.

Another producer expressed deep worry over the dismissal and the fact that Kyiv has now seen three defense ministers in just over a year, creating uncertainty that slows decision-making and disrupts ongoing work.

Zelenskyy named Maj. Gen. Yevhen Khmara, acting head of the SBU security service, as interim defense minister. Khmara's background leading elite strike units suggests continued emphasis on drones.

The Ark Robotics CEO said it is still uncertain whether Ukraine will maintain the same strategic drive to advance the reforms Fedorov began. Sound policies remain essential for innovation to keep pace with modern conflict, they added, calling widespread unmanned systems use vital for Ukraine's survival.

Without Fedorov, manufacturers do not expect their work to collapse, yet they worry any slowdown could hurt Ukraine at a critical juncture.

Anton asked what lies ahead for the industry, forces, and nation without the minister, noting that operations will continue because of shared determination to prevail. He stressed that firms and frontline troops will keep performing at their best, but warned of a possible loss in development momentum.
